案例研究:食品包裝廠如何透過 AI Agent 每年節省 1,200 小時生產線換線時間

Case Study: How a Food Packaging Factory Saved 1,200 Line Changeover Hours per Year with an AI Agent

1. Pain — A 90-minute shutdown for every format change

At 7 a.m., Minh, director of a food packaging factory in Binh Duong, learned that production line 2 could not start the new carton order. The production order was in the ERP, the label artwork had been sent through Zalo, and the technician was still waiting for die-size confirmation. The entire workflow was chạy bằng cơm, meaning it depended on manual human effort.

Every SKU, carton-size or label change stopped the line for an average of 90 minutes while employees verified orders, located tools, assigned technicians and calibrated equipment. One incorrect parameter forced the team to disassemble everything and start again. This was not an individual mistake. It was a nghẽn cổ chai, or bottleneck, created by fragmented data, paper checklists and vá víu patchwork processes.

2. Agitate — The real cost behind the downtime clock

At approximately 1,310 changeovers per year, 55 avoidable minutes per event added up to nearly 1,200 hours of downtime. If one productive hour generated VND 1.5 million in contribution margin, the factory was leaving up to VND 1.8 billion of annual production capacity unused, excluding overtime, scrap and urgent delivery charges.

Repeated delays forced supervisors into firefighting, technicians into overtime and sales teams into customer apologies. Production numbers could still look healthy on a dashboard, but they became KPI ảo, or vanity KPIs, while on-time delivery remained at only 87%. Hiring more people as an ăn xổi short-term fix would compress margins and accumulate nợ kỹ thuật, or technical debt. One wrong die code or a sập nguồn outage during a shift could turn a tối ưu nửa mùa half-finished optimization project into mất tiền ngu, an entirely avoidable loss.

3. Solve — Deploy a controlled AI Agent in three steps

  • Step 1 — Establish a baseline on one line: record machine stop, order receipt, die installation, test run and approval timestamps for two to four weeks. Lock three meaningful KPIs: median changeover time, overtime cost and on-time delivery rate. Do not vẽ dự án, or draw up a factory-wide project, before producing credible before-and-after numbers.
  • Step 2 — Connect in read-only mode: the AI Agent retrieves orders, production schedules and machine status from the existing ERP, Google Sheets or APIs. It generates a checklist for each SKU, validates dies and labels, assigns the correct technician and flags discrepancies before the line stops.
  • Step 3 — Enable execution behind a control gate: OpenClaw Gatekeeper operates with 9router v0.4.66 and dual-instance LiteLLM failover. The Reasoner is isolated from the Actuator; elevated tools remain locked unless explicitly approved or whitelisted. Rate limits, automatic API-key rotation and a hard USD 5 monthly budget cap for each pilot virtual key prevent runaway loops and uncontrolled quota spending.
def build_changeover(order, line):
    required = ['sku', 'die_code', 'label_version', 'pack_size']
    missing = [x for x in required if not order.get(x)]
    if missing:
        return {'status': 'BLOCKED', 'missing': missing}

    return {
        'status': 'READY_FOR_APPROVAL',
        'line': line,
        'tasks': [
            'Confirm die ' + order['die_code'],
            'Verify label ' + order['label_version'],
            'Run a 10-unit test batch',
            'Obtain QC approval before mass production'
        ]
    }

In this hypothetical case, the approach reduced average changeover time from 90 to 35 minutes, recovered approximately 1,200 hours per year, cut overtime costs by 28% and raised on-time delivery from 87% to 96%. The AI made money by restoring sellable production capacity and saved money by reducing overtime and preventable errors.

4. CTA — Prove ROI before scaling

HimiTek can begin with one line, one SKU group and a 30-day measurement cycle. The required outcome is explicit: remove at least 30 minutes from each changeover, eliminate information-waiting steps and convert recovered hours into financial value. Schedule a process assessment to receive a proposed integration map, pilot checklist and ROI model before approving a wider rollout budget.
