AI 答案背後有哪些環節?

What's behind an AI answer

A Chatbot answers in seconds. It feels like one thing, but a lot has to be in place for that answer to show up, and most of it was built in just the last few years.

If you build with AI, it helps to know which part of that industry you're actually touching.

Here's how it fits together, from chips to people.

What's behind an AI answer: the AI ecosystem in layers

Compute

It starts with hardware: GPUs, TPUs and the data centres that house them. A huge amount of money is going in here right now, and it shapes everything built on top, from what a model costs to train, to run and how quickly it replies our queries.

Data

Models learn from text, code, images, audio and human feedback. For a while the race was simply about getting more of it. These days quality matters just as much, and questions about who owns the data and where it came from keep getting louder.

Foundation models

The core engine. Training one takes trillions of tokens, thousands of chips working together, and fast networking between them, so the cost is a big part of the story. This is why only a handful of labs build the largest ones, with open-source models close behind (Claude, Gemini, GPT, Llama and Mistral are well-known families).

As a developer, this is the layer you usually reach through an API.

Agents, workflows and tools

The earlier layers are about producing an answer. This is the layer where AI starts getting things done. Three terms come up constantly here, and they're easy to mix up, so let's pin them down.

Agents

An agent is where the model chooses the steps. You give it a goal — for example, “find out why this order was delayed.”

It decides which tool to use first, reads what comes back, decides what to do next, and keeps looping until it believes the job is done.
That freedom makes agents excellent for open‑ended problems, but it also makes them harder to predict and test.

Workflows

A workflow is more structured. You define the steps, and the model fills in the details.
For example, you might design a process like: “Summarize the customer’s message → classify it → draft a reply.”

The model doesn’t decide what to do next — it simply executes the sequence you’ve built.
Workflows are predictable, repeatable, and ideal for business automation.

Tools

A tool is anything a model can call to do something it can't do with text alone: search the web, run code, query a database, send an email, call another service's API. The model doesn't run the tool itself. It asks for it, your application runs it and hands the result back, and the model carries on with that result in hand. This is usually called tool calling, or function calling.

A simple way to remember the difference: in a workflow, your code is in charge. In an agent, the model is.

Applications

The products where most people actually meet AI: chat assistants, copilots, AI features inside tools they already use. If you ship a product, this is your layer.

People and organizations

A model only matters once someone puts it to use: a developer in their editor, a teacher in a classroom, a company building it into a daily workflow. That's where value gets created, or missed.

Governance, ethics and regulation

Then there are the rules, which are still being written. Rules differ by region (the EU AI Act is the best-known example), and they keep being revised.
If you're building something real, it's worth checking what applies to your product and your users.

Where the layers overlap

In practice, these layers don't stay neatly apart. Cloud providers build their own models. Model makers ship their own apps and agents. Every overlap creates new combinations, which is a big reason the tooling around AI keeps growing.

It also makes your choices more practical than they look. The model you pick sets what each request costs, how fast it responds and what your product can do, such as working with images or calling tools. Those decisions follow you all the way up to what you ship.

AI is doing rapid advancements and in no mood to stop/or even take a pause, and all these layers could keep taking different shapes, different transformations as every new developments emerge.

Which layer do you work closest to? Tell me in the comments.
