企業如何選擇自建或開源 AI 智能體框架

How Enterprises Decide Between Custom and Open-Source AI Agent Frameworks

How Enterprises Decide Between Custom and Open-Source AI Agent Frameworks

Enterprises keep asking whether to build their own agent framework or rely on open-source libraries. The wrong question is "which is better" — the right one is "what does our workflow require us to own?" Here's the decision logic, condensed from the full analysis.

The starting rule: default to open-source, build on proof

Build custom agent infrastructure only when an essential workflow or governance requirement exceeds what an existing library can support — or when maintaining that library no longer makes economic sense. Open-source libraries are the starting point for rapid prototyping: they let a team explore its agent workflow before committing to a framework of its own.

Simplicity first: the smallest layer that closes the gap

The framework is the structure organizing agent behavior; orchestration is coordinating the work agents perform. The architectural decision is how much of that coordination the enterprise needs to own. Anthropic's guidance holds here: prefer composable patterns — smaller building blocks combined as needed — before adopting complex frameworks. Custom development should meet the same standard: build the smallest layer that closes the demonstrated gap.

The TCO equation: compare three scopes, not two

Total cost of ownership covers adopting, operating, and maintaining a solution over the planning period. An enterprise assessment should compare three scopes: retaining the library, retaining it with custom extensions, and replacing the relevant functionality — estimated over the same period against the same required behavior. Approve a replacement on economic grounds only when it shows lower total ownership cost for equivalent capability, with a named maintenance owner. The evidence gives no universal cost crossover: no claim that custom becomes cheaper at a particular agent count or team size.

Governance is a pass/fail gate, not a score

Use a pass-or-fail gate for mandatory requirements: exclude implementations that can't demonstrate compliance. If a custom orchestration layer can satisfy the requirement while the library stays, a full replacement needs further justification. The hybrid approach — retaining open-source tools with custom orchestration — is most useful when the unmet requirement is concentrated in coordination while retained tools remain suitable for their assigned work.

Keep the decision revisable

Framework selection should be revisited as technology evolves. Preserve the requirements, capability gaps, cost assumptions, and ownership decisions behind the choice so a later review can test whether they still hold. A defensible architecture decision has an explicit basis and clear conditions for reconsideration.
